A Transportation‑as‑a‑Service (TaaS) subsidiary of a major U.S. automotive manufacturer partnered with TribalScale to professionalize their software delivery through a scalable, world‑class QA organization. In doing so, we embedded quality into every release—raising NPS, slashing bugs, and formalizing QA as a strategic pillar in their tech stack.
Impact Delivered
Challenge
Despite a growing engineering organization, the client lacked dedicated QA capabilities. End‑to‑end testing fell to Product Managers on an ad‑hoc basis. As a result, bugs frequently escaped to production, costing the business time, trust, and money. Leadership recognized the need for a robust, repeatable testing practice.
Solution
TribalScale was selected for our deep experience in enterprise transformation. We embedded QA engineers into product pods, established QA as a formal discipline, and co-developed a manifesto with leadership to guide practices. Our team collaborated across delivery teams, pairing with iOS engineers and embedding exploratory testing directly into the development workflow.
Built the QA Department: Onboarded and trained 6+ QA engineers, creating a structured team dedicated to quality.
Standardized Testing Processes: Designed test plans, conducted exploratory testing, and embedded QA workflows into the software delivery lifecycle.
Automated End-to-End Tests: Developed automated suites using Swift with XCUITest, plus Cypress for JS‑based flows—working alongside engineering teams thanks to pairing and standups.

Outcome
The formal QA function evolved into a foundational competence within the organization. Teams now manage quality proactively—and TribalScale’s engagement was pivotal in helping leadership see QA as a strategic capability, not just a step in the release process. This success also helped TribalScale establish QA transformation as a repeatable service offering.
Why It Matters
This case demonstrates that building a scalable QA practice is more than process—it’s about culture. By embedding quality from the beginning, organizations reduce downtime, improve trust, and enable teams to ship faster. It’s a foundational leap toward enterprise-grade software reliability.
